Going on stage never made me comfortable. It forced me to turn 25 years of operations into a 40-minute thesis

Going on stage never made me comfortable. It forced me to turn 25 years of operations into a 40-minute thesis.

I am shy by default. I chose discomfort because the alternative was to stay invisible.

I took to Semana do MEI, at Sebrae-SP, a talk on sales with Artificial Intelligence. Not to impress, but to show where the small business loses money without noticing.

Every talk forces me to distill what I learned operating. Business Transformation stops being a concept when it becomes language the entrepreneur applies on Monday.

Whoever only speaks nicely has not been through a hard decision. Whoever has been through one speaks simply.

• A speech with no operation behind it does not survive the first question.
• The stage becomes ego when it forgets the problem of whoever is listening.
• Content without application is entertainment, not strategy.

Get comfortable with discomfort. That is where the decision happens.

A Board is not a showcase. It is the place where the decision the operation keeps postponing has to be forced

A Board is not a showcase. It is the place where the decision the operation keeps postponing has to be forced.

I was at BTG Pactual's CEO Conference and at Exame's ESG Summit, at tables where decisions truly weigh.

I did not go to hear trends. I went to see where deliberation stalls and why.

The conclusion repeats itself: the problem is rarely technical. It is Corporate Governance that approves the diagnosis and does not approve the decision. It is Strategic Advisory that turns into an archived opinion.

Sitting at the table changes nothing. Forcing the deliberation changes everything.

• A Board that only validates does not govern.
• An agenda without deliberation is cost dressed up as prudence.
• A decision pushed to the next quarter never arrives.

As a Board Member, I am not there to agree. I am there to expose what nobody wanted to sign.

To govern is to decide before the market decides for you.

Operating 10,000 cars a month is not the challenge

image 1/6image 2/6image 3/6image 4/6image 5/6image 6/6

Operating 10,000 cars a month is not the challenge. The challenge is deciding what to stop doing when volume doubles.

I built one of the largest automotive operations in the country starting from zero. I learned early that scale does not forgive indecision.

When volume grows, every process that worked through improvisation becomes a bottleneck. And every postponed decision is multiplied by 10,000.

That is where growth strategy stopped being ambition and became the discipline of cutting. Without executive alignment, every shift reinvented the previous shift's process and the error scaled with it.

Scaling is not doing more of the same. It is deciding what stops existing.

• An undecided process becomes rework in bulk.
• Margin per car disappears in the detail nobody wanted to address.
• A team in the noise delivers volume, not results.

Volume exposes every postponed decision. And it exposes it fast.

A complex decision is the one nobody wants to sign

image 1/5image 2/5image 3/5image 4/5image 5/5

A complex decision is not the one with many variables. It is the one nobody wants to sign.

Leadership has already seen the problem. It already has the diagnosis on the table. It already knows what needs to be done.

And the decision stays open, waiting for consensus, waiting for the moment, waiting for someone.

It is in that gap that Business Strategy stops being planning and becomes silent cost. It is where Corporate Governance exists on the org chart, but not in deliberation.

The company does not stall for lack of effort. It stalls because it turns clarity into postponement.

• Every stalled week consumes cash that does not come back.
• Margin erodes while the meeting repeats itself.
• In the medium term, the competitor decides in your place.

There is no recommendation. There is a decision.

Not deciding is more expensive than deciding wrong. And the cost has already started.

One sentence on the EXAME ESG Summit stage stopped the room

One sentence on the stage of the EXAME ESG Summit 2026 stopped the room.

Alexandre Kalache went up to talk about longevity and handed back a bill nobody had asked for.

Life expectancy jumped from 46 to 77 years. By 2031, Brazil will have more elderly people than children for the first time in its history. And we are growing old before growing rich.

It is not a public health topic. It is the largest market reconfiguration of the century, consumption, work, cities and products shifting their axis at the same time.

And most companies still treat it as a trend for reports.

A trend is followed. A decision is made.

On the Board, the reading is direct: every business transformation agenda that becomes a slide and not a deliberation costs market position in the medium term.

Longevity is not the future. It is the decision of now. And the cost of postponing it has already started.

ESG stopped being talk. It became a line in the longevity math

image 1/8image 2/8image 3/8image 4/8image 5/8image 6/8image 7/8image 8/8

ESG stopped being talk. It became a line in the math of a company's longevity.

I was at EXAME's ESG Summit 2026. I left with a conclusion that does not fit in a reputation report.

Ypê did not put R$ 250 million into renewable energy for image. It did it because the numbers worked: the packaging that weighed 23 grams dropped to under 11. Sustainability that became operational efficiency, not a committee agenda.

Alexandre Kalache was harsher: life expectancy jumped from 46 to 77 years, and by 2031 Brazil will have more elderly people than children. Longevity did not ask permission to arrive.

The sentence that stayed came from a panel on resilience: if you do not look through the ESG lens, look through the business lens, does your company exist five years from now?

That question is not about values. It is about survival.

Those who treated these agendas as a recommendation postponed. Those who treated them as a decision are already harvesting margin.

On the Board, I see the same mechanism: clarity that turns into postponement. Every business transformation agenda that does not become deliberation becomes silent cost. Postponing executive alignment for the sake of comfortable consensus erodes cash in the medium term.

Sustainability without governance becomes a campaign. Governance without sustainability becomes well-managed delay.

A decision can be advised. Its consequence cannot

A decision can be advised. Its consequence cannot.

That is the point many people only understand when they reach the main chair.

While the decision is still under debate, everyone weighs in: Board Members, partners, mentors, specialists, friends and well-meaning people. But when the decision produces an effect on cash, people, reputation, growth and the future, responsibility goes back to a single person.

That is where the loneliness of power is born.

Not as drama. As structure.

I published a new version of my article on this topic because the first one still tried to soften a truth that needs no comfort: leading requires listening, but it also requires the ability to carry the final consequence alone.

I follow ResumoCast Venture Studio from the inside

Comment on Gustavo Carriconde's post about what happens when the cost of building collapses.

I follow ResumoCast Venture Studio from the inside. And Gustavo Carriconde's point is more surgical than it looks.

The cost of building something collapsed. Six months became days. And when the cost sinks, what used to stay hidden shows up naked:

• projects sustained by sunk investment, never by merit
• postponed decisions disguised as "let's validate one more quarter"
• the ego of whoever approved it blocking what the board has already seen
• no method where the budget used to hide the emptiness

Clarity was never the bottleneck. What always got stuck was clarity turning into postponement.

A Board that does not force the decision now will decide later out of the company's exhaustion.

Owners of repair shops, energy and distribution businesses are joining Boards because of AI

Owners of repair shops, energy and distribution businesses are joining Boards because of AI. Not for the technology.

For the decision vacuum it exposed.

Brazilian Boards were designed for a world where deliberation time was an asset. AI reversed that. Today, deliberation time is a liability on the balance sheet, and nobody at the table wants to sign that bill.

Senior executives are taming the technology with gestures of obedience:

• ChatGPT became a meeting summary, it did not rewrite processes
• Microsoft Copilot became an email shortcut, it did not shorten the deliberation cycle
• Perplexity became research, it did not sustain a strategic thesis
• The AI committee became a recurring agenda item, it did not become a decision

Each of these uses costs little. And delivers less.

A tool can be learned in an afternoon. A strategic reading of the business cannot.

It is not company size. It is the inability to decide.

A one million family business and a one billion corporation stall for the same reason: they turn clarity into postponement. AI does not fix that, it only documents the postponement with more precision, more speed, more embarrassment.

The seat does not need an AI enthusiast. It needs someone who translates AI into cash, margin and direction, and blocks the elegant escape to the next quarter.

A Board that is still debating whether to use AI has already lost money this year. It does not know it yet, but the balance sheet already does.

What is being built at ResumoCast Ventures is not a product, it is decision infrastructure

Comment on the work of ResumoCast Ventures, prompted by an edition of ResumoCast News.

What is being built at ResumoCast Ventures is not a product, it is decision infrastructure.

Developing with proprietary AI means refusing the comfort of generic tools and taking on the cost, and the responsibility, of building something that only exists because it was thought from the inside out. It is not applied technology. It is intellectual architecture with its own layers.

Few understand what is at stake when a venture decides not to outsource its intelligence. Those who understand recognize the level of what is being done here.

Some small businesses are losing B2B customers because of the Tax Reform. Without understanding why

Some small businesses are losing B2B customers because of the Tax Reform. Without understanding why.

The reform took effect in January. CBS and IBS already appear on invoices. And most small businesses still treat it as an accounting topic.

A company under Simples Nacional passes on about 1% in tax credit to a corporate customer. A company under the regular regime passes on about 27%. A 26-fold difference.

In B2B, the buyer stopped comparing price. He compares net-of-tax price. A Simples company can pay its taxes on time and lose proposal after proposal without understanding why.

Three mistakes being made right now:
• Treating the reform as a technical problem, not as a business model decision
• Assuming Simples is still the obvious choice in B2B
• Confusing the start of collection in 2027 with the start of the impact, which began in January

The accountant calculates. The consultant recommends. The Board member forces the decision.
September 2026 is not a deadline. It is a cutoff.

In September 2026, most small businesses will lose a window they never even opened

In September 2026, most small businesses will lose a window they never even opened.

The Tax Reform has been in effect since January. CBS and IBS already appear on invoices.

And business owners keep treating it as an accounting topic.

• Every B2B proposal closed without the credit itemized leaves money on the competitor's table
• Every month without a diagnosis shortens the decision window until September
• Every choice delegated to the accountant locks in a model that is already outdated

Clarity has already been given. What costs dearly now is turning it into postponement.

September 2026 is not a deadline. It is a cutoff.
